What the six answers rest on, and what each one is based on. If one of the load-bearing ones is wrong, the plan changes shape. The rest change details.
Load-bearing: A5, A8, A17.
Team
| # | Assumption | Basis |
|---|
| A1 | No dedicated SDR. The founder or one AE sends. | Inferred from stage. Not confirmed. |
| A2 | Someone owns HubSpot day to day. | The question names it. |
| A3 | Engineering time for GTM is close to zero in the first quarter. | Typical for open-source companies at this size. |
Data and telemetry
| # | Assumption | Basis |
|---|
| A4 | Cloud users emit product events. Self-hosted mostly don't. | Architecture. Ratio unknown. |
| A5 | Self-hosted is the majority of users. | 10M+ open-source downloads against no published Cloud user count. |
| A6 | Website analytics exist, but visitors aren't resolved to accounts today. | No evidence either way. |
| A7 | Docs traffic is tracked at page level. | Needed for the page ladder to work. |
| A8 | Closed-won volume is low. Likely under 50 a quarter. | Enterprise from $4,000 a month, team size. Not confirmed. |
| # | Assumption | Basis |
|---|
| A9 | HubSpot, Customer.io, Clay, and Lemlist are live, not planned. | The question wording. |
| A10 | No CDP or warehouse in the GTM stack today. | Only four tools named. ClickHouse is the product side. |
| A11 | No call recording tool. | If one exists, the transcript loop runs faster. |
| A12 | Slack is the team's working channel. | Every open-source company of this profile. |
Market and buyer
| # | Assumption | Basis |
|---|
| A13 | Datadog is the main displacement target. | The migration tool, the "save up to 80%" claim, the Blondel quote. |
| A14 | Buyers are SREs, DevOps, and VPs of Engineering. Never procurement. | Every published case study. |
| A15 | Compliance gates (SOC 2, HIPAA, SSO) force Cloud upgrades regardless of volume. | Pricing page. Weakened by the gap table: Datadog has the same badges. |
| A16 | Price shock at a competitor renewal is a recurring trigger. | One data point. Assumed to generalise. |
Volume
| # | Assumption | Basis |
|---|
| A17 | 25 qualifying accounts a week is achievable. | Guess. Could be 5. |
| A18 | Enough migration-doc traffic to run the cost-card experiment inside a month. | Guess. |
Product assumptions stated on the slides
- Landing page decides signup rate. Migration and comparison pages convert differently from the homepage.
- Most activations happen inside the first hour or not at all.
- Track movements (new, expansion, contraction, churn, reactivation), never totals.
- Percentage of untagged events is a metric.
- One board per product line: Cloud, self-hosted, Enterprise.
